There isn't one weight limit on this trek — there are two, they're not the same number, and packing to only one of them is a genuinely common mistake.
The Lukla flight has a strict baggage allowance of 15 kg total per person, split as 10 kg checked (your duffel) and 5 kg hand luggage (your daypack). This is an airline rule, driven by the short runway and thin mountain air, and it applies before you ever meet your porter. Airlines weigh both bags at check-in, and excess is charged per kilogram — typically $2–3/kg, though this varies by airline and rises in peak season.
Separately, if you've hired a porter, they carry up to 20 kg total, shared between two trekkers — so roughly 9–10 kg of your gear on the trail itself, not counting what's in your own daypack. Here's where the mistake happens: trekkers pack to the 20 kg porter allowance because that's the number their operator quoted, then discover at Lukla check-in that their duffel alone is over the 15 kg flight limit before it's even split between two people. The porter limit is about what's comfortable and fair to carry uphill for two weeks. The flight limit is a hard airline rule that applies first. Pack to the smaller number, and weigh your bag at the hotel before you leave for the airport — not after you're standing at the check-in desk doing the math for the first time.
This is the mistake that costs money and unnecessary weight, and it's almost never mentioned because most packing guides are written to apply to every operator generically, which is exactly the problem.
Sleeping bags, trekking poles, and duffel bags are sometimes included in a trek package and sometimes not — it depends entirely on the operator, and sometimes on whether you've hired a porter at all. On our own current package, for example, a duffel bag is supplied if you add a porter service, but a sleeping bag and trekking poles are not automatically included — they're on the equipment list as items to bring yourself (renting in Kathmandu is common and inexpensive if you'd rather not buy or fly with your own). None of that is a criticism of any specific operator — it's a reason to actually read your confirmed inclusions list line by line rather than packing from a generic blog checklist that assumes a different company's inclusions. Buying or hauling a sleeping bag you didn't need, or turning up without one your operator assumed you'd bring, are both real and avoidable.
This one is on every packing list for a reason, but the reason itself is worth stating plainly rather than just repeating the warning: new boots haven't yet conformed to your specific foot shape, and the friction points that create blisters only show up under real hours of walking, not a quick lap around a shop. A blister on day 3 of a 14-day trek doesn't resolve itself — it worsens with every subsequent day of walking on it, and severe blisters are a genuine reason trekkers have had to slow down or stop.
Break boots in on multiple real training hikes, fully loaded with the pack weight you'll actually carry, ideally on varied terrain including some downhill — the descent is where boot fit gets tested hardest, not the ascent. If you're only two or three weeks out and your boots still aren't comfortable, that's a signal to change footwear, not a problem to push through.

The gap between a warm, sunny mid-morning at 2,600 m and a still, clear night at 5,000+ m routinely exceeds 30°C on the same calendar day. Trekkers who packed based on how comfortable the trail felt while walking under direct sun consistently under-pack for the two hours after the sun drops behind the ridgeline, which happens early and fast in a steep-sided valley.
The fix isn't "pack more" — it's packing a genuine layering system (base, mid, insulated, shell) you can add and remove through the day, rather than a couple of heavy items chosen for how the trail felt during a single warm afternoon.
This is an old piece of hiking advice that's still correct and still gets ignored, specifically on base layers and socks. Cotton absorbs sweat and rain and holds onto that moisture instead of wicking it away, which means it stays wet against your skin — and wet fabric at altitude, especially once the sun drops, is a direct route to feeling cold fast and, over days, to blisters from friction against damp skin. Merino wool or synthetic base layers and socks dry faster and keep working even slightly damp. This one's a genuinely easy fix with no trade-off — it's not about spending more, just choosing the right fabric for the two or three items that actually touch your skin all day.
Overpacking gets named as the classic EBC mistake in nearly every guide on this topic, and it's true, but it's usually stated without explaining why it's a mistake specifically, rather than just an inconvenience. It's not really about the bag being heavy to carry — most trekkers aren't carrying their own duffel. It's that every extra kilogram you pack is either weight your porter carries for two weeks for no benefit to you, or weight that pushes you over the 15 kg Lukla flight allowance and costs you money at check-in. Three spare fleece layers "just in case" instead of one proper mid-layer you actually rotate isn't extra safety margin — it's dead weight solving a problem a real layering system already solves.
The fix is a system, not a pile: one base layer set (plus a spare), one insulating mid-layer, one heavyweight down layer for altitude, one waterproof/windproof shell, and enough of each to rotate and wash rather than enough to never repeat an outfit. The first is physical: your passport, permit paperwork, and insurance details should travel in a waterproof pouch in your daypack — the item you carry yourself every day — not buried in a duffel bag that a porter carries and that you might not see again until evening. The second is a genuine coverage gap, not a packing item at all, but it belongs in this conversation because it's just as often overlooked in the last-minute rush: standard travel insurance policies frequently exclude altitudes above 4,000 m, which is most of this trek from Dingboche onward. Confirm, specifically, that your policy covers high-altitude trekking and helicopter evacuation at the altitudes you'll actually reach — not just that you "have travel insurance," which is a different and much weaker statement.
Packing decisions about toiletries, electronics, and comfort items all hinge on a fact that's easy to miss if you've only skimmed a generic list: facilities don't decline gradually along this route, they drop off at fairly specific points. Hot showers, for instance, are generally available for a fee up to Dingboche — above that altitude, expect none for the rest of the trek. Wi-Fi and charging follow a similar pattern: patchy and progressively pricier as you climb, closer to non-existent at the higher stops.
The packing implication is direct: pack quick-dry wipes and a travel towel for the days when a hot shower simply isn't an option regardless of budget, and don't plan on reliably charging multiple devices daily once you're past the mid-point of the trek. Building your kit around "I'll deal with it when I get there" works fine below Namche and stops working somewhere around Dingboche.
Cold drains batteries faster than normal use does, which catches people out specifically because it's not intuitive — a battery that reads 80% in a warm teahouse dining room can drop sharply once it's been in an unheated bedroom or an outer pocket overnight. A power bank (10,000mAh or more) is close to essential simply because charging points become less reliable and more expensive the higher you go, not because your devices are unusually power-hungry.
The specific mistake worth calling out: packing a hydration bladder as your only water system. Bladders and their drinking tubes can freeze above Dingboche, which is a genuinely unpleasant discovery mid-afternoon on a cold ascent day. Standard water bottles (roughly 2 litres total capacity) are the more reliable choice at altitude, with a bladder as a lower-altitude supplement if you prefer one, rather than your only method of carrying water once you're above 4,000 m.
There are two failure modes here, and they're opposite mistakes. The first is skipping a personal kit entirely because "the guide has a first aid kit" — true, but that kit is for genuine emergencies and shared across the group, not a substitute for your own blister plasters, personal prescriptions, rehydration salts, and basic pain relief that you'll likely reach for more than once. The second is overloading a kit with items better handled by a doctor's conversation before you leave — most notably, some trekkers use a prescription medication (acetazolamide, often known by the brand name Diamox) preventively under medical guidance, and that's a conversation to have with a travel medicine doctor beforehand, not a decision to make from a packing list or from advice in a blog post.
